Marketing budgets in 2026 are flat at 7.8% of company revenue, and martech’s share of that total is at a five-year low. Against that backdrop, enterprise teams are now putting 8 to 15 percent of their combined search and content budget toward AI search work, known as AEO or GEO, up from under 3 percent just two years earlier. The obvious read is that AI search is where new money is going. The actual pattern is closer to a relabeling than a genuine expansion.
Where the money is actually coming from. In roughly three quarters of enterprise programs, AEO and GEO budget is carved directly out of existing lines: 40 to 60 percent from traditional SEO, 20 to 35 percent from content production, and 10 to 25 percent from digital PR. This is not new investment being added to the marketing budget. It is the same dollars being reassigned to a newer line item.
Why teams are making the trade anyway. The pressure is real even if the budget math is a shuffle. When an AI-generated answer appears above the organic results for a query, click-through on the top organic link drops by roughly a third. A channel that used to reliably convert visibility into a click is converting it into something harder to measure, which is forcing the reallocation whether or not there is new money behind it.
What this means for reporting upward. Framing AI search spend as a new budget line invites a question about incremental return that a straight reallocation cannot really answer, because the dollars were never new to begin with. The more honest framing, and the one that matches what finance teams are actually approving, is that this is existing SEO and content budget being redirected toward where the traffic (and the visibility) is actually moving.
The thing worth tracking. If 40 to 60 percent of AEO budget is coming out of SEO specifically, the real test is whether total search-driven pipeline holds steady through the shift, not whether the AI search line item grows. A growing AI search budget funded by a shrinking SEO budget is not obviously progress on its own.
